One view of a €120M partner business
Scaling adidas Digital Partner Commerce
adidas' Digital Partner Commerce business: programs representing approximately €120M in annual revenue across partners like Zalando, JD Sports, Rakuten and MercadoLibre, had no single reliable view of how it was performing. Different markets and central teams pulled data from different sources. Trading meetings were spent reconciling whose number was right instead of deciding what to do.
Cross-functional program leadership across Commercial, Product, Technology, Analytics, Operations and regional teams. Honest scope: I led programs across a partner environment of that scale. I never claim to have owned a €120M P&L.
I partnered with Analytics to define one commercial-performance framework in Power BI, drilling from region and country into product, returns and transaction-level cost drivers, then drove UAT, reconciled discrepancies and pushed adoption with the traders who lived in it daily.
In parallel, I led the alignment across the US, Europe and Japan when each region wanted its own inventory-segmentation build: workshops, visible trade-offs, one common-core engine, delivered on schedule.
The framework became the team's single source of truth. The visibility it created supported roughly €1.5M in cost optimization (middleware, returns, transaction fees, provider transitions) and let account traders spot incoming stock-outs by category, size and colour early enough to replenish while demand was still there.
